EP4 – Most People Compare Quotes Wrong — Here’s What I Look At

I’ve seen this too many times on Alibaba.

A supplier sends an injection mold “quotation” like this:

One number.
One material. “P20 or 718H.”

And that’s it.

No structure.
No detail.
No context.

From my experience,
a lot of these aren’t real manufacturers.

More like trading setups or just storefront-style sellers
hiding behind a price.

A real quotation looks very different.

Usually it includes:
Company header
Contact person
Detailed specs
Breakdown of materials and process

For injection molds, I expect things like:
Mold dimensions
Cycle time
Cavity details
Machine tonnage

Not just a price dropped in a chat.

What I’ve learned is:
A messy quotation usually means
a messy process behind it.

And that becomes your problem later.

If a supplier can’t structure a quotation,
they probably can’t structure production either.

1688 / Alibaba has thousands of suppliers.

That’s not the problem.
The problem is filtering.

What I look at:
✅ Do they specialize?
✅ Export or local focus?
✅ Does their info actually match?
✅ Do they go deep or just wide?

Red flags:
❌ Too many random products
❌ Vague descriptions
❌ No production details

Honestly, sourcing is mostly filtering.

And then wonder why they end up with bad suppliers.

Before I even think about price, I ask these 5 things:

1. Who are your current export clients — and what do they actually produce?
2. What's your actual capacity, and how much is already taken?
3. Who handles QC — and do they check during production or only at the end?
4. Can you show me a sample from an actual production run, not your showroom?
5. Can I see your factory live on video — right now?

This alone filters most suppliers.

Price is the easy part.
Finding a supplier you can actually trust is the hard part.

A lot of sourcing problems don’t come from bad suppliers.

They come from choosing too early.

First question I always hear:
“How much? MOQ?”

Sounds normal… but it’s risky.

Because you’re deciding based on price
before you even understand the supplier.

Seen this too many times:

Why Manufacturing Projects Really Get Delayed

I’ve seen injection molding projects delayed for weeks — sometimes months.
And most of the time, people blame the wrong thing.

They blame:
• Tooling complexity
• Material issues
• Machine breakdowns
• Design changes

But in reality, delays are usually not technical.
They’re managerial.

What actually slows projects down?
• No clear owner for each stage
• No consistent follow-up
• Subcontractors not properly tracked
• No defined checkpoints

In short — no system.

A mold doesn’t delay itself.
Machines don’t choose to miss deadlines.

When a project runs on reminders instead of structure,
delays aren’t surprising — they’re predictable.

Manufacturing is technical.
But delivery reliability is about organization and discipline.

Early in my sourcing experience, I worked with an injection molding factory without ISO 9001.

On paper, they could produce the parts. In reality:

• Documentation was messy — no traceability
• Outsourced suppliers were unknown — hidden from view
• Prices were unclear — constant surprises
• Deadlines kept slipping

It was frustrating. Projects dragged on, and my clients’ trust was at risk.

After leaving, I studied ISO 9001 and partnered with a certified factory. The difference was night and day:

• Clear documentation and traceability — full visibility
• Transparent subcontracting — no hidden suppliers
• Defined process stages with deadlines — predictable timeline

What is ISO 9001?

A German client once asked our factory a simple question:
“Do you have ISO 9001?”

Instead of answering honestly, the factory sent over a certificate — but it belonged to another company.

They were willing to borrow someone else’s quality system just to win the order.

What shocked me most wasn’t the decision.

It was the fact that at that time, I didn’t even clearly understand what ISO 9001 actually meant.

After I left that factory, one of the first things I did was study it.

Not to add a badge to my profile.
But to understand what a real quality management system requires:

• Documented processes
• Risk control
• Traceability
• Corrective actions
• Continuous improvement

Injection molding is technical.
But consistent quality is systemic.

A certificate can be copied.
A disciplined system cannot.

3 Things to Check When Visiting a “Factory” in China

Early on, I once helped a friend translate during meetings with his overseas client.

I later realized something uncomfortable.

The facility we brought the client to was not actually owned by the company presenting itself as the manufacturer.

Even the factory photos shown on their Alibaba page were not their own.

For buyers who don’t read Chinese, this can be very difficult to detect.

So here are 3 practical things I now always advise foreign clients to check during a factory visit:

• Front Gate Signage
Look at the factory entrance. The company’s full Chinese name should be permanently installed on the building. Temporary banners are a red flag.

• Employee Uniforms
Production workers in legitimate factories often wear uniforms printed with the company name or logo. If there is no consistent branding on staff clothing, pay attention.

• Office & Interior Branding
Check meeting room glass panels, office walls, production area signage. Real manufacturers typically display their company identity across internal spaces.

And one more reminder:
Alibaba photos are not proof of ownership.

They are marketing materials.

If you are investing in tooling, molds, or long-term production, physical verification matters.

Factory visits are not about hospitality.
They are about consistency of identity.
