A trust that grows from three academies to fifteen rarely updates its finance process to match.

The Academy Trust Handbook 2026, effective 1 October, raises the bar further: procurement obligations move from 'should' to 'must', larger trusts need appropriately qualified CFOs, and trusts must now publish a statement showing how funding is distributed across their schools.

Producing that statement accurately depends on whether purchasing data was ever captured consistently in the first place.

The board sees a report at each end of that window, and almost every purchasing decision that shapes the second report happens somewhere in between, mostly unseen.

The most common gap in nonprofit financial reporting usually starts before the accounting even happens, with disconnected banking, program accounts and card spend that never quite reconcile.

Shadow procurement isn't usually dishonesty. It's friction.

When the approved way to buy something means multiple sign-offs across systems that don't talk to each other, people route around it, especially under deadline pressure.

Organisations that regularly buy off-contract can lose 10-50% of the savings they'd actually negotiated. But the bigger cost is that finance loses visibility of spend as it happens.
