Introducing The State of Gen AI Leadership 2025-26 (Volume I) — Product-Led Hub's KPI-backed read on enterprise AI adoption & readiness.

Our biggest takeaway?
Right now, 60–70% of organisations run AI in at least one business unit, but only 1 in 5 have the data, skills and governance to scale it past a pilot.

That's not our take — it's what 50 leaders stood behind on our stage, across 175 KPIs measured live at the Gen AI Leadership Forum 2025 and cross-checked against IBM, McKinsey, Gartner, WEF and Eurostat.

We scored that readiness gap on a 0–5 scale across eight pillars, and the result is 1.61/5 — a third of the way there.

Underneath it is the same shift we watched happen in the room all day: from generative AI that answers, to agentic AI systems that act.

This is Volume I of an index we'll keep building, session by session, speaker by speaker, Forum by Forum.

Read it before your next board meeting and come close the loop at the next Gen AI Leadership Forum this October 21-22 at OteAcademy Athens,Greece.

🤖 Think AI agents are something new? Think again.
Atita Arora, Independent Solution Architect (ex-Qdrant), busts one of the biggest myths around AI: you're already using AI agents every day.
Whether it's Siri, Google Assistant, or Alexa, these systems don't just answer questions—they perform tasks, retrieve information, and take actions on your behalf.
Today's AI agents are simply taking that concept to the next level, becoming more autonomous, more capable, and better equipped to support complex workflows.
The future of AI isn't starting tomorrow.
It's already here—and it's evolving faster than ever.

🤖 What happens when an AI agent can do more than answer questions?
What if it can browse the web, write code, access your repositories, and take actions on your behalf?
Richie Lee, Modern Work & Copilot Specialist at Microsoft, explores the opportunities—and the risks—of the next generation of Agentic AI.
As AI agents become more autonomous, they also become more powerful. That means organizations must rethink security, permissions, and governance to ensure these systems act safely and responsibly.
The future of AI isn't just about smarter agents.
It's about building guardrails that make them trustworthy.

🎬 What if science fiction wasn't fiction after all?
Atita Arora, Independent Solution Architect (ex-Qdrant), reflects on how ideas that once existed only in sci-fi movies are rapidly becoming part of our everyday reality through AI.
What once seemed impossible—intelligent assistants, natural conversations with machines, and AI-powered decision-making—is now transforming the way we work, build products, and solve complex problems.
The question is no longer if AI will change our world.
It's how prepared we are to embrace what's coming next.

⚠️ What happens when AI gives the wrong advice to a customer?
It's not just a bad user experience.
It can become a legal liability.
Richie Lee, Modern Work & Copilot Specialist at Microsoft, explores one of the biggest challenges organizations face when adopting AI in customer-facing scenarios.
As AI becomes part of everyday customer interactions, businesses must think beyond productivity. They need to ensure their AI systems are secure, compliant, and aligned with company policies—because trust can be lost in a single conversation.
The future of AI isn't just about smarter assistants.
It's about building AI that customers—and regulators—can trust.

🤖 Ask an AI:
"Who is the CEO of Microsoft?"
Now ask:
"Who leads Microsoft?"
Same meaning. Different wording.
Shouldn't the answer be exactly the same?
Here we explain why this simple example highlights one of the biggest challenges in AI evaluation.
When users phrase the same question differently, AI systems should remain consistent, reliable, and trustworthy.
Because in real-world applications, people won't follow a predefined prompt template.
They'll ask questions in their own way.
And if your AI produces different results for the same intent, can you really trust it to support business decisions?
As organizations move GenAI applications into production, evaluating consistency is becoming just as important as evaluating accuracy.
The goal isn't just to build AI.
It's to build AI that people can trust.

👨‍💻 Is this the end of developers?
Not quite.
Jonathon Wright, Chief AI Technology Officer at Eggplant AI, introduces his thought-provoking "440 BC" theory to challenge the way we think about the future of software development.
History has shown that every major technological breakthrough changes the way people work—but it doesn't eliminate the need for expertise.
AI is no different.
Rather than replacing developers, AI is reshaping their role, automating repetitive tasks, accelerating innovation, and enabling engineers to focus on solving more complex problems.
The question isn't whether developers will disappear.
It's whether they're ready to evolve alongside AI.

🚆 If a train is faster than a car...
What happens when an AI gets the logic wrong?
Ioannis Papadakis, Head of QA at Snappi, uses a simple "train vs. car" example to demonstrate why reasoning matters just as much as the final answer.
With modern AI, it's not enough to know what the model answers—we also need to understand how it reaches that conclusion.
That's why techniques like Chain of Thought are becoming increasingly important. By breaking complex problems into logical steps, AI can produce more accurate, reliable, and transparent results.
As AI becomes part of critical business processes, evaluating reasoning—not just outcomes—will be key to building systems we can trust.

🧠 AI agents work like a human body.
Atita Arora, Independent Solution Architect (ex-Qdrant), uses a simple yet powerful metaphor to explain how modern AI agents operate.
Think of the Large Language Model (LLM) as the brain—responsible for reasoning, planning, and decision-making.
Now think of the tools and integrations as the body—the part that takes action, retrieves information, interacts with applications, and gets things done.
A brain without a body can't act.
A body without a brain can't think.
The real power of AI agents comes from combining both—intelligence and action—to solve real-world problems.
Understanding this concept is key to understanding the next generation of AI applications.

AI Is the Junior, Not the Senior
🤖 What if we've been thinking about AI the wrong way?
Florian Fieber, Chief Process Officer at TestSolutions GmbH, shares a powerful perspective:
AI shouldn't be treated as the senior expert in the room.
It's the junior teammate.
Just like any junior team member, AI needs guidance, validation, feedback, and continuous learning. The responsibility still belongs to experienced professionals who can assess recommendations, challenge assumptions, and make the final decisions.
The biggest risk isn't AI making mistakes.
It's humans trusting AI outputs without applying their own expertise.
The future of work isn't AI replacing people.
It's experienced professionals and AI working together as pilot and co-pilot.
