You bought the AI tools. Your team still does everything the old way.

Meanwhile, someone on Instagram "fired their whole team in a weekend and replaced them with 100 AI agents."

So what's wrong with you?

Nothing. Don't buy into that story.

I've rolled AI out in my own 60-person company and for many of our clients. Every single time, I've had to go slower than I wanted. Not slow. Paced. Here's why 👇

AI adoption isn't a software problem. It's human behaviour change.

Push too fast → your team quietly switches off.
Move too slow → the rollout loses momentum and everyone forgets about it.

Either way, adoption stalls. And it's rarely the tool's fault, or your team's. It's the pace.

The businesses that actually become AI-native climb one rung at a time. But you can't pick the next rung until you know what's holding you on this one.

Comment "LADDER" and I'll send you our AI Bottleneck Scorecard. In a few minutes, you'll see exactly where AI adoption is stalling in your business, what's causing it, and which rung to climb next.

We don’t do partnerships for the logo on the slide.

When someone puts their name next to ours, they’re trusting us with their clients. So we only build with people we’ve worked with in the trenches.

Matthew Bruce is one of them.

He came to us through Upwork with a problem in his own business: once Moree handed a lead to a client, it disappeared. No visibility. No idea what happened next.

We fixed it. He rolled it out to his customers.

Then we noticed his clients and ours were saying the exact same thing...
“Our systems don’t talk to each other.”
“Someone spends half their week copying data.”

So we joined forces. Moree brings a go-to-market team on the ground in the UK. We bring three years of making AI actually work inside a business.

And before putting his name next to ours, he got on a plane to Lahore to meet the team. 🤝

Follow along. I’ll share some clips from our full conversation here over the next few weeks.

Your team will forgive a colleague’s mistake. They won’t forgive the AI’s.

Every rollout starts with a few people who’d prefer things stay the way they are. That’s normal, since change is uncomfortable. But it means the first mistake doesn’t count as a mistake. It becomes their argument, and that argument spreads fast.

That’s why the first few weeks matter more than anything that comes after. You can fix the AI later, but winning back trust takes much longer.

So launch it like it’s on trial, because to your team it is.

In my recent YouTube video, I share what my own team said when I told them we were going AI-first. Scan the QR code at the end to watch it.

Every AI rollout fails at first. The ones that survive saw it coming.

When I took my own company AI-first, I burned cash doing it. My team pushed back. Some clients were unhappy. We had a few bad quarters.

I kept going because I'd expected it.

I call it a failure budget: the time and money you set aside for AI to get things wrong before it gets them right.

Without a failure budget, the first mistake becomes "see, it doesn't work," and the project is dead by Friday.

I talk more about this in my latest YouTube video. Scan the QR code at the end to watch it.

Your revenue grew this year. Did your profit?

For most services businesses, the answer is no.

Every new client brings more work, the work needs more hands, and costs rise right alongside revenue. The business gets bigger, but your margins stay where they were.

That used to be the only way to grow. It isn’t anymore.

Give AI the reports, data entry and follow-ups. Your team gets to spend their time on the judgement calls clients actually pay for, and growth starts showing up in your profit, not just your revenue.

In my latest YouTube video, I break down how we flattened our own curve at Cogent. Link in bio.

If your AI rollout felt like a failure, you were probably right on track.

Every rollout I’ve led has gone through that phase. The AI gets things wrong, and adoption takes far too long.

That’s where most owners decide AI doesn’t work for their business and go back to the old way, right before it starts working.

We went through this phase too. Here's what got us past it: expecting it.

In my latest YouTube video, I talk about how it played out, including what my own team said when I told them we were going AI-first. Scan the QR code at the end to watch it.

We built a system that worked perfectly. It cost our client $64,000 a day.

The problem wasn’t the code. On launch day, nobody on their team knew how to use it. We’d recorded training videos and sent them out, and we assumed that meant people were ready. Some had watched them. Most hadn’t, and nobody had checked.

That gap is where most rollouts go wrong. Companies spend months building the system and about ten minutes making sure people can actually use it, and then launch day turns into chaos.

So before you go live, don’t stop at “did we send the training?” Ask whether every person on your team can do their job in the new system right now.

How many of these have you said this month? Be honest 👇

I've said almost all of them.

"Just tell me which tool to buy." That was me, before I learned the tool is the easy part.

"It made a mistake, switch it off." I've watched projects die over a mistake that a human check would have caught.

"Let's roll it out to everyone on Monday." I did exactly that in 2019. 1,100 people, one morning. Nobody knew how to use it.

Here's what 7 years of rolling out AI taught me: the tech almost never fails. The way you roll it out does.

Start boring. Start small. Check everything.

All these flags come from a real rollout, and I talk about them in my latest YouTube video. Scan the QR code on the last page.

So proud of this team.

We went AI-first in early 2023, three months after ChatGPT came out.

Back then, there was no playbook for using it in a business. So we built our own, one project at a time.

Since then we've watched this space move faster than anything we've seen. Models went from clever chatbots to systems that reason, write code, and run real workflows. We've built voice agents that pick up the phone, and automations that quietly take hours off a team's week.

But a powerful tool in the wrong hands is just an expensive mistake. So business owners keep asking the same question: do these people actually know what they're doing?

Today we have one more way to answer that: Cogent Labs is Certified in Claude Partner Network.

The Claude Partner Network is how Anthropic works with the firms that put Claude into production for customers. The Services Track recognizes partners for building a certified delivery team, delivering Claude use cases for clients, and proving the work through public customer references. Partners advance through Certified, Select, Preferred, and Global Premier tiers.

A major milestone for a team that's been in the trenches since day one. And we're not stopping here. Next goal: reaching Select, the next tier in the network.

Your best people aren't against AI. They're afraid of what it means for them.

They spent years getting good at their work.
Then AI shows up and does it in seconds.

So the first time it slips up, they'll say "See? It doesn't work." And because it's them saying it, everyone listens.

Don't fight that instinct. Use it. Put them in charge of the AI. Let it handle the repetitive work, and let their experience decide what's good enough.

Your biggest skeptic becomes the reason your AI rollout works.
